“AI without Systems Intelligence is just chaos at machine speed.”

Conscious Systems — The Sixth Discipline
A question

Your team ships 3× faster than last year.So why is the project further from done?

AProduct keeps slipping
BPeople & coordination
CDirection keeps changing
DHonestly — can’t tell
2010 · why I care about this

My son was in a health crisis. Two groups of doctors. Two incompatible treatment paths. The choice felt impossible.

The page that changed everything

One distinction saved him: symptomatic vs. fundamental.

Not either/or — both/and. Manage the symptoms in crisis while running the fundamental treatment underneath. I coordinated both teams. Three years. Close to a million dollars. A child's life restored.

I didn't know it yet, but I was treating my son as a system. That intuition became the SIM — the answer to Senge's last question: a Sixth Discipline.

Poll — Where are you with AI?
The blind spot

Your projects don’t stall because of the AI.

01Faster tools — same broken feedback loops
02More output — same conflicting incentives
03Smarter agents — same invisible architecture

AI doesn’t fix the system underneath. It accelerates it.

It’s not just me saying this

MIT, 2025: 95% of enterprise AI pilots never reach real value.

300+ initiatives studied — only ~5% hit measurable P&L
The twist: those same employees use ChatGPT every day — and it works (“shadow AI”)
No memory, no feedback, no workflow fit, no governance — the model isn’t the problem

They didn’t have an AI problem. They had a systems problem.
(The exact figure is debated. The pattern isn’t.)

A fishing boat and a superyacht. Who controls them?

The reveal

Not the captain. The designer.

built for 10 knots built for 50 knots

Swap the captain — performance moves maybe 5%. The one who designed the hull set the ceiling: 10 knots or 50. AI is a brilliant captain; on a badly-designed system it just hits the wall faster. Systems Intelligence is learning to be the designer, not just the captain.

World Economic Forum · Future of Jobs 2025

AI is the tool. Systems thinking is the skill that directs it.

On the WEF's official 2025 core-skills list, systems thinking is named outright — and the skills at the very top (analytical thinking, creative thinking, resilience) are all systems-thinking skills.

WEF also ranks AI & big data the #1 fastest-growing skill of the decade. The winners won't have the most AI — they'll direct it.

WEF Future of Jobs 2025 — core skills, systems thinking highlighted
The gap nobody names

“Leading a venture is a profession — like medicine or flying. But there is no school for it.”

WEF 2025: LEADERSHIP & SOCIAL INFLUENCE — A TOP-3 CORE SKILL, 61% OF EMPLOYERS · YET TAUGHT NOWHERE AS A SYSTEM

The question that started it

Three master's degrees, 48 graduate courses — and still seven failed startups out of nine.

So I asked the only question that mattered: what on earth didn't they teach me at school? It took 2,500 books and papers to answer. The answer wasn't more knowledge — it was a missing discipline. A way to see the whole system. That became the SIM.

Albert Einstein

“No problem can be solved from the same level of consciousness that created it.”

WHICH IS WHY WE HAVE TO CHANGE THE LEVEL WE'RE LOOKING AT

The pattern

Einstein ran an institute into the ground.

A genius at physics — defeated by a complex adaptive system. The same pattern took Kodak, Nokia, Theranos, and a few companies you’ve worked at:

brilliance, applied at the wrong layer.

Why we miss it

You fix where you look. Leverage lives where you don’t.

Events get the meetings. Patterns get the dashboards. But structures and mental models decide what keeps happening.

WHAT YOU SEE Events “the demo broke again” Patterns “it breaks before every launch” Structures “QA reports to the ship-date owner” Mental models “speed is what investors buy” LEVERAGE
Herbert Simon, Nobel 1978

The unaided human mind cannot hold a modern venture’s complexity.AI just multiplied the complexity.

BOUNDED RATIONALITY — THE REASON YOU NEED A MODEL, NOT MORE EFFORT

Watch the gap

Confident expectation. Opposite result.
The mechanism was structural.

“AI will cut support costs” — tickets doubled: faster answers, broken escalation loop
“Agents will speed up engineering” — review queue became the new bottleneck
“Static identity files will keep our agent coherent” — it drifted: files don’t self-update

In every case the AI worked. The system around it didn’t.

The missing layer

Systems Intelligence is the pre-agent layer.

You have consciousness — what you want and why. You have technology — what executes. The layer between them decides whether tech amplifies your intent or your chaos.

HI-CONSCIOUSNESS purpose · identity · what “better” means HI-SYSTEMS the SIM — engines · drivers · laws · feedback HI-TECH AI · agents · tools · execution at machine speed ← most builders skip this layer
The map

The Systems Intelligence Model.

4 Engines where value accumulates. 4 Drivers that coordinate them. Universal Laws you cannot violate.

LEGO for builders — except the pieces are alive: workflows, not departments.

DRIVERS — COORDINATION innovation governance interaction culture PRODUCT / SERVICE creates & delivers value CUSTOMER discovers & serves people CASH generates & deploys resources SKILLS builds & applies capability UNIVERSAL LAWS — THE PHYSICS UNDERNEATH IT ALL
The universal pattern

Every engine is built from the same seven parts.

Inputs flow through processes into outputs. Feedback loops back as new requirements. Actors run it from below; constraints bound it from above.

Learn this anatomy once — then read any engine, in any venture, the same way.

CONSTRAINTS external · internal · governance PROCESSES the transformation Inputs Outputs Feedback ACTORS (Human & Agent)
Every engine, same anatomy

Inside the Product / Service Engine

LIMITS TO GROWTH external constraints internal constraints governance PROCESSES planning · R&D · procurement · engineering design · testing · quality · support CashSuppliesRequirements Competitiveassets in ValueFeedback Competitiveassets out feedback returns mostly as requirements (and more) engineeringdesign process / projecttechnology ACTORS (Human & Agent)
The full system view

Four engines. Four drivers. One living system.

Value compounds clockwise: Product → Customer → Cash → Skills → back. The four drivers keep the whole coherent; the Laws sit at the core.

Break one link and the cycle stalls. This one picture is your venture.

PRODUCT / SERVICE creates & delivers value CUSTOMER discovers & serves people SKILLS builds & applies capability CASH generates & deploys resources value revenue fuel capability LAWS & TRAPS INN INT GOV CUL
Why ventures stall

One engine starves, the whole system stalls.

Shopify— all four engines feeding each other in a reinforcing loop
Theranos— Customer and Cash running at full power, no Product/Service engine underneath

Both looked like rockets from the outside. The model sees the difference in minutes.

Honest map of the territory

Today: the map.
The course: learning to drive.

··The 9 Universal Systems Laws — the physics you cannot violate
··The 6 System Archetypes — failure patterns you can name before they fire
··The 4 Drivers — innovation, governance, interaction, culture
··AI integration patterns — where AI belongs in this architecture (and where it never does)
The Apple test

This model reads a $3T company in ten minutes.

Why is Siri failing while the iPhone thrives? Same company. Different engine health.

It’s not just for companies

Your life is a system too.

A startup, a government, a career, a single founder — all Complex Adaptive Systems. The same model reads them all.

So I ran it on my own life. Thirty years: a strong Product engine — I built things. Strong Skills. Usually enough Cash.

But one engine was always weak: Customer. I’m an introvert. I hated social media. I could never sell what I made.

PRODUCT I built things CUSTOMER selling · distribution ✗ the missing engine SKILLS deep, across fields CASH usually enough
The missing link

So I built the missing engine.

The book and paper are Systems Intelligence. Tissuu is Relationship Intelligence — the other half. (Relationships between people — and between a system’s moving parts.)

The difference from every growth tool: it scores coherence — does this person actually share my mental models? — not reach. Reach without coherence is chaos at machine speed.

I’m testing it on myself first. If it works, I’ll open it to you — tissuu.ai, closed alpha.

Take this home

Which engine is your bottleneck — and is the problem inside the box, or in what feeds it?

DROP YOUR ANSWER IN THE CHAT — ONE LINE

Do this Monday

The 20-minute systems audit.

PRODUCT / SERVICE
Is value actually reaching people — or stuck in process?
CUSTOMER
Are the right people finding you — or are you shouting into the void?
CASH
Does money flow toward what's working — or away from it?
SKILLS
Is the team learning faster than the problem grows?

Then ask: which engine is starving? · what input is it missing? · where's the broken feedback loop? · which driver is absent?  The bottleneck is almost never where the noise is.
